The real shift: discoverability is no longer one problem
Look at those headlines and you see the same word in disguise over and over:
discoverability.
But the game changed. It didn’t just “get harder.” It got unbundled.
What used to be one relatively coherent problem-rank higher on Google, buy cheap clicks,
grow a big social following-has split into several different, overlapping systems:
- Classic search (SEO & PPC)
- Answer engines and AI overviews (AEO, “Generative Engine Optimization”)
- Social search and social-first ranking (TikTok, Reels, Shorts, Reddit, Bluesky, etc.)
- Algorithmic feeds and recommendation systems (YouTube, Netflix-style personalization)
- Community and superfans (people who bypass algorithms entirely)
Each has its own rules, signals, and economics. Trying to “optimize for discoverability”
as if it’s one channel is why your traffic charts look impressive while your revenue chart
looks bored.
This isn’t a “try more channels” argument. It’s a call to rebuild how you think about
discoverability so that:
- Media buyers don’t overpay for attention that can’t compound.
- Performance marketers stop chasing micro-wins that hurt long-term search and brand.
- CMOs can actually allocate budget across systems instead of fighting last year’s war.
The new discoverability stack (and what it’s actually for)
Start by admitting these are different games, not variants of the same one.
1. Classic search: intent harvesting and compounding assets
This is the world of:
- SEO audits, cannibalization fixes, title tag rewrites, technical clean-up.
- 100 most expensive keywords lists and total campaign budgets in Google Ads.
What it’s good at:
- Harvesting mature, explicit intent (“best CRM for real estate agents”).
- Compounding returns from content and structure work over time.
- Predictable, model-friendly performance (LTV, CAC, payback windows).
What it’s bad at:
- Creating new demand.
- Making anyone actually care about your brand.
- Surviving major interface changes (AI overviews, answer boxes) without adaptation.
Operator reality: this is where you squeeze efficiency out of existing demand.
You win by being more disciplined than rivals: no cannibalization, no “publish and pray,”
no random landing page sprawl. It’s a systems problem, not a creativity contest.
2. Answer engines & AI overviews: being the training data, not the victim
The AEO / “Generative Engine Optimization” conversation exists because:
- Search results are turning into answers, not lists.
- AI layers (Gemini, ChatGPT, Perplexity, etc.) are intermediating your relationship with the user.
What this layer is good at:
- Capturing “lazy intent” where users don’t want to click 10 blue links.
- Rewarding structured, authoritative, consistent information.
- Favoring brands that are cited, cross-referenced, and coherent across the web.
What it’s bad at:
- Attribution. Good luck proving that your content fed the model that fed the answer.
- Fine-grained performance control. You can’t “bid up” your way into an AI answer box.
Operator reality: this is not a new channel; it’s a new scoring system for your existing footprint.
The practical move is to:
- Standardize your facts (pricing, features, locations, definitions) across site and PR.
- Publish reference-grade content that other sites actually cite.
- Use schema, structured data, and consistent naming so machines can trust you.
If you’re feeding generic AI content into this ecosystem, you’re training the model to treat
you as wallpaper. You want to be the source, not the remix.
3. Social search & social-first ranking: demand creation, not last-click
“Social-first ranking strategies,” “what’s working with short-form video,” “digital PR and social search”
are all circling the same thing: users search inside social platforms and treat them as discovery engines.
What this layer is good at:
- Creating demand where none existed.
- Building mental availability (you’re the brand they think of when the problem appears).
- Surfacing authentic proof (UGC, Reddit threads, community commentary).
What it’s bad at:
- Clean attribution paths. The journey is nonlinear and often dark.
- Repeatable performance without creative discipline and volume.
- Serving as your only growth engine if your product is mid and your site leaks conversions.
Operator reality: social search is where you seed narratives, not where you close.
You should:
- Design content around in-platform search behavior (“how to…”, “best…”, “is X worth it?”).
- Make social-native assets that can also rank in Google (YouTube descriptions, transcripts, Reddit threads that show in SERPs).
- Connect social IDs to CRM where possible so you can see cross-channel lift, not just in-platform ROAS.
4. Algorithmic feeds & recommendations: the invisible media plan
Think Netflix’s “What Next” campaign, YouTube’s recommendation engine, TikTok’s For You feed.
These are not search; they’re predictive entertainment and utility.
What this layer is good at:
- Finding people who didn’t know they wanted you.
- Rewarding content formats that keep people watching, not just clicking.
- Scaling winners brutally fast (for better or worse).
What it’s bad at:
- Respecting your carefully built media plan.
- Guaranteeing reach for “important” but boring messages.
- Helping you learn if your core proposition is weak; the algorithm will just bury you.
Operator reality: this is where creative and data science need to sit in the same room.
You tune:
- Hook rate, hold rate, watch time, completion, and click-through as primary metrics.
- Creative testing systems, not just audience splits.
- Feedback loops between organic and paid (what works organically usually lowers paid CPAs).
5. Communities & superfans: the algorithm bypass
“When customers create more customers,” “people-first communities,” “superfans”-this is the only
part of the stack that doesn’t depend on a third-party ranking system.
What this layer is good at:
- Driving high-intent, high-conversion referrals.
- Insulating you from platform volatility and CPM inflation.
- Giving you honest feedback on product and positioning.
What it’s bad at:
- Top-of-funnel scale.
- Short-term CAC optimization (community is a cost center before it’s a growth engine).
- Running on autopilot. It dies if you treat it as a campaign instead of a relationship.
Operator reality: this is the compounding layer that most performance teams underfund
because it doesn’t fit neatly in their dashboards. But it’s the only layer where you can
still own distribution.
The mistake: treating all discoverability like performance media
Most teams are doing one of two things:

Forcing brand and community work to justify themselves on last-click ROAS,
so they get starved. -
Letting “brand” spend float around unmeasured while performance teams
get blamed for rising CAC.
Meanwhile, AI is quietly compressing the value of generic content and commoditized keywords.
If your discoverability strategy is “publish more SEO content” and “increase budgets in Q4,”
you’re effectively training models and platforms to own your demand while you rent it back.
A practical operating model: the Discoverability P&L
CMOs and growth leaders need a simple way to manage this complexity without
turning every planning meeting into a theology debate. Here’s one:
Step 1: Assign each layer a primary job
For the next 12-18 months, decide what each layer is for in your business:

Harvest intent at the lowest possible blended CAC. -
Answer engines / AI overviews:
Protect and grow share of “no-click” demand (measured via brand search, direct, and assisted conversions). -
Social search & PR:
Create new demand and shape category narratives. -
Algorithmic feeds:
Stress-test and scale creative platforms that can be turned into paid winners. -
Communities & superfans:
Increase LTV and referral rate, reduce payback periods.
Then stop asking each layer to do a job it’s not built for.
Step 2: Set different measurement rules by layer
If you use one attribution model to judge all of this, you will sabotage yourself.
Instead:

Classic search & PPC:
granular performance metrics, contribution margin, payback windows, incrementality tests. -
AEO / AI:
track share of voice in answer boxes where possible, plus directional metrics:
brand search volume, direct traffic, and “assist” roles in multi-touch paths. -
Social search & PR:
attention and narrative metrics:
share of conversation, search lift after big content drops, branded search tied to topics. -
Feeds & recommendations:
creative performance metrics:
hook rate, completion, view-through conversions, cross-channel lift when winners are scaled. -
Communities:
LTV, NPS, referral rate, churn reduction, and qualitative feedback that shapes product and messaging.
Step 3: Build a minimum viable footprint in each layer
You don’t need to “dominate” every layer. You do need to not be absent.
A practical baseline:

Classic search:
a clean site (no major technical issues), fixed cannibalization, and a focused set of
high-intent pages that actually convert. -
AEO / AI:
a canonical “source of truth” hub on your site for your core topics, with structured data and
consistent facts across your site, PR, and partner listings. -
Social search:
1-2 platforms where you commit to showing up with search-friendly, native content every week,
plus at least one owned narrative you’re pushing. -
Feeds & recommendations:
a testing program: a small budget and a clear process for creative ideation, versioning,
and kill criteria. -
Communities:
one place where your best customers can talk to you and each other
(Slack, Discord, forum, private social group, or recurring live session).
Step 4: Decide what you will not do
Focus is now a competitive advantage. Given finite budget and headcount, explicitly choose:
- Which platforms you will treat as “listen only” vs. “build and optimize.”
- Which keywords and topics you will ignore because you can’t win economically.
- Which AI tools you will use for acceleration (research, drafting, QA) vs. where you insist on human craft (positioning, key narratives, high-stakes copy).
Write this down. Otherwise, every new headline becomes a panic project.
What this looks like in practice for operators
For a CMO:

Organize planning around discoverability layers, not just channels.
You want to see how budget flows between “harvest,” “create,” and “compound.” - Ask each team: “Which layer are you optimizing, and what is its job this quarter?”

Protect a small, explicit R&D budget for AI-driven changes (AEO, new ad formats, creative tooling)
so you’re not raiding working media every time the SERP UI changes.
For performance marketers and media buyers:

Stop treating every impression as if it should be judged on last-click ROAS.
Align your KPIs with the layer you’re playing in. -
Use AI where it’s strong: creative iteration, audience discovery, QA on broken journeys
(remember the “73% of your ecommerce emails are broken” problem). -
Partner with brand and content teams to create assets that perform across layers:
one strong narrative, many executions.
For growth leaders:

Treat discoverability as a portfolio. Some bets are bonds (SEO), some are options (short-form video),
some are real estate (community). -
Model how much of your growth is coming from harvesting vs. creating demand.
If it’s all harvest, you’re in slow decline-you just haven’t seen it yet. -
Build one cross-functional “discoverability council” that meets monthly:
SEO, paid, social, content, product marketing. The agenda: what changed in each layer,
and what we’re testing next.
The operators who win the next few years won’t be the ones who bet everything on AI,
or everything on brand, or everything on performance. They’ll be the ones who understand
that discoverability is now a stack-and run it like one.
